Fix AI quality checks that rely on one impressive example
By Gistmax Tutorials · 2026-11-04
A prompt update improves a demonstration answer but damages several ordinary support questions. Reviewing only the showcase example hides the regression.
Why this happens
Anecdotal evaluation does not cover the variety of inputs, missing information and failure modes the application will encounter. Reusing the same examples for tuning can also overfit the evaluation.
Step-by-step solution
1. Build a small representative evaluation set with expected behaviours, including refusals, incomplete sources and malformed inputs.
2. Define measurable criteria such as factual support, schema validity and successful task completion. Use human review for qualities that a simple automatic score cannot establish.
3. Compare old and new versions on the same held-out cases. Record model version, prompt, retrieval snapshot and scoring method.
Worked example
A story classifier evaluation should include ambiguous topics and unsupported categories, not only obvious Technology articles. Track the errors that affect the actual publishing workflow.
Verify the fix
Review both aggregate results and individual regressions. An improved average should not conceal a newly introduced permission or factual-support failure.
Prevent a repeat
Keep tuning examples separate from final checks and periodically add fresh cases. Treat automated judges as measurements that themselves require validation.
